PMI's core business centers on the development, manufacture, and distribution of cigarettes and smoke-free products. The company's primary reportable segments consist of the Europe Region, South and Southeast Asia, Commonwealth of Independent States, Middle East and Africa Region, East Asia, Australia and PMI Global Travel Retail, and the Americas Region. As of 2026, PMI implemented an evolved organizational structure with two primary business units: International and U.S., replacing the previous four geographic segments with three new reportable segments: International Smoke-Free, International Combustibles, and U.S.

The cigarette portfolio comprises both international and local brands, led by Marlboro, the world's best-selling international cigarette brand accounting for approximately 43 percent of total 2025 cigarette shipment volume. Other leading international brands include Parliament, Chesterfield, L&M, and Philip Morris. The company also owns significant local cigarette brands such as Dji Sam Soe and Sampoerna A in Indonesia, and Fortune and Jackpot in the Philippines.

PMI's smoke-free products portfolio includes heat-not-burn devices, e-vapor products, and oral nicotine pouches. The company's principal smoke-free brands are IQOS, ZYN, and VEEV. In November 2022, PMI acquired Swedish Match AB, a leader in oral nicotine delivery, significantly expanding its smoke-free capabilities. As of December 31, 2025, smoke-free products were available in 106 markets, with oral pouches present in 56 markets. The company has invested over sixteen billion dollars since 2008 in developing and commercializing innovative smoke-free products.

PMI's wellness unit, Aspeya, focuses on developing oral consumer wellness offerings, including cannabinoid products where regulatory requirements permit. The company maintains a diversified distribution model including direct sales, independent distributors, exclusive zonified distribution, national wholesalers, e-commerce infrastructure, and brand retail locations. PMI sources tobacco leaf from multiple countries including Argentina, Brazil, China, India, Italy, Indonesia, Malawi, Mozambique, the Philippines, Turkey, and the United States, with direct farmer sourcing representing approximately 23 percent of global leaf requirements in 2025.
